What sustained wet conditions do to a flat roof

Rain is not the problem on its own. Whether it leaves is.

On a roof designed to drain rather than shed, performance depends on water reaching the drains and scuppers and leaving. Where falls are shallow, a drain sits slightly high, or debris collects, water stays on the surface after the rain stops — and where the wet season runs for months, it may not dry between rainfalls.

Standing water is worth treating as a fault to investigate rather than a condition to live with. It adds weight, accelerates deterioration beneath it, and works continuously on any weakness in a seam or detail. Debris compounds it: needles, leaves and windblown material collect at drains and equipment curbs, exactly where you least want water backing up.

What to watch for, and where

Much of what matters shows up inside the building first, which is fortunate, because most people responsible for a commercial roof should not be walking it.

From inside, watch for ceiling staining that recurs in the same place, water appearing near columns or around the underside of rooftop equipment, damp insulation, and staining that returns after a repair rather than stopping. A leak that keeps coming back in the same area after being fixed is telling you something different from a new leak somewhere else.

From ground level, look for water discharging from scuppers long after rain has stopped, or not discharging at all, and for debris collecting at roof edges.

Anything beyond that needs proper roof access. Membrane condition, seam separation, flashing at parapets and curbs, penetrations and the interfaces where rooftop equipment meets the roof are all assessed from the roof, with appropriate fall protection, not from a ladder at the edge.

Repair, manage, coat, or replace

Four directions, and the factors below move the decision rather than settle it.

Repair

Localized repair fits a problem with a clear boundary: a defined leak with an identifiable source, one failed detail, damage in one area of a roof whose broader surface and drainage are performing. The test is whether the rest of the roof is doing its job.

Manage

Maintain and manage fits a roof that remains serviceable but needs attention to stay that way: drains kept clear, details checked before each wet season, small issues corrected while they are still small, and a record of what was found and when. This is what an asset management plan formalises, and it is often the answer for a roof with service left that has simply not been looked at.

Coat

A coating or waterproofing approach may be worth assessing where the existing system could potentially be protected rather than replaced immediately. Whether that is appropriate depends on the condition of the system underneath, which is a judgement to make after assessment, not in advance.

Replace

Larger-scale replacement comes into view when deterioration is distributed rather than local: problems surfacing in unrelated areas, drainage that cannot be corrected without reworking the assembly, or a substrate whose condition is in question. The signal is not the leak count but whether localized work can plausibly address what is happening.

Where the picture is unclear, establishing the extent is the decision — choosing between these four is difficult without knowing how much of the roof is affected.

Systems, and the details that matter more

On a low-slope roof, water entry commonly occurs at the details rather than in the open field: seams, flashing at parapets and curbs, and the sealing around penetrations. Rooftop equipment deserves particular attention, since HVAC units, vents and their supports create penetrations, concentrate foot traffic when serviced, and the area around them is a common location for damage and water entry.

System selection therefore cannot be separated from drainage design, substrate condition, and how the roof will be accessed and maintained afterwards. A well-chosen membrane over unresolved drainage will still hold water.

What determines the scope of a project

More than the square footage, which is why two proposals for the same building can describe quite different work.

Roof area and configuration set the baseline, but existing layers change removal and disposal, and some substrate conditions may only become fully apparent once the existing materials are removed. Drainage may need correcting rather than reinstating. Penetrations and rooftop equipment add detail work and sometimes coordination with other trades. Access affects everything: height, hoist requirements, and where materials and waste can be staged. An occupied building adds constraints a vacant one does not.

When comparing proposals, compare what each actually covers — particularly how each handles substrate found to be damaged, drainage corrections, and equipment interfaces. Two totals for the same roof rarely describe the same scope, and the differences usually sit in those three areas.

For a commercial roof, the useful question is not only where the water is entering but how much of the roof is in the same condition. A single leak traced and repaired on a roof that is broadly failing buys very little time.

An assessment should establish the condition of the membrane across the roof rather than at one point, the state of seams, flashings and penetrations, whether drainage is working as designed, the condition of interfaces around rooftop equipment, where previous repairs have been made and whether they are holding, and any visible signs of moisture entry. That picture turns the choice between the four directions above into a decision rather than a guess, and it is the foundation an asset management plan is built on.

Planning work around a building in use

Commercial roofing often has to be planned around a building that keeps running, and the questions worth settling before work starts are mostly logistical.

Agree in the scope where materials and waste will be staged and how they reach roof level; what parking, loading or yard space is affected and for how long; which access routes crews use and whether they cross customers, staff or deliveries. Establish operating hours and any noise-sensitive interior areas. Identify rooftop equipment needing isolation or protection, and who coordinates it. Confirm how ground-level safety zones are managed, and how weather is factored into sequencing, since the building has to stay protected while sections of roof are open.

Getting these agreed beforehand is what separates a disruptive project from a manageable one.

Common questions

Water is pooling on the roof. Is that a problem?

It is worth investigating rather than accepting. Standing water adds load, accelerates deterioration of whatever is beneath it, and puts continuous pressure on seams and details. The cause is not something to determine from a description: it may relate to drainage configuration, blocked drains or scuppers, the falls across the roof, or the condition of the system itself. Establishing which is the point of an assessment.

We keep getting leaks in the same area. Repair, or something bigger?

A leak that returns after repair is different from a new one. It may mean the source was not correctly identified, since water can travel some distance from the entry point, or that the surrounding area is deteriorating rather than one detail failing. Recurrence is a reason to assess the condition of that whole section, not to repeat the repair.

Can the roof be coated instead of replaced?

Sometimes. Coatings and waterproofing can seal and strengthen an existing system and are a genuine alternative to immediate replacement in the right circumstances. Can the work happen while the building stays open?
